The challenge

Partners were doing document-review work that should have been delegated. Junior staff did not have the expertise to take it on safely, so the partners absorbed it and the firm leaked margin on every matter.

Client onboarding was taking five working days end-to-end. Competitors were already advertising AI-assisted services at lower price points. The pressure to modernise was real, but legal-sector confidentiality made the leadership team cautious about touching AI at all.

How we approached it

Governance came first. Before any tool went near a document we built a full framework covering data handling, client confidentiality protocols, model selection criteria, and an SRA-aligned acceptable use policy. The governance pack was reviewed and signed off by the firm's Compliance Officer for Legal Practice (COLP) before deployment.

We then deployed AI-assisted document analysis for contract review, due diligence and client intake. Junior staff were trained inside the new framework so they could safely take on review work that previously had to climb to partner level.

Separately, we ran an AI market analysis across the firm's existing client base and adjacent sectors. That surfaced two underserved client segments the firm had the expertise to serve but had not been actively pursuing.

The outcome

Document review time fell 60%, freeing roughly 40% of senior fee-earner capacity for higher-value work. Client onboarding compressed from five working days to one. The market analysis surfaced £2.1M of new revenue across the two segments identified, of which the firm has begun actively pursuing.

Just as importantly, none of the deployment created a regulatory issue. The COLP-approved governance framework gave the partners the confidence to talk publicly about the firm's AI use rather than hide it.
